Build, Buy or Configure? A Framework for Business Software

Custom software is not always the answer - and neither is the market-leading SaaS product. A structured way to decide, without vendor bias.

We build custom software for a living, so treat what follows with appropriate scepticism - but we turn away roughly one enquiry in five because an off-the-shelf product genuinely fits better.

Start by classifying the process

Split what you are automating into two buckets. Differentiating processes are the ones your customers would notice if you did them differently - they are part of why people buy from you. Commodity processes are ones where being merely adequate is fine: payroll, expense claims, helpdesk ticketing.

Buy commodity. Consider building for differentiating. That single distinction resolves most of these decisions.

The real cost comparison

Compare over five years, not on the first invoice. Include for SaaS: per-user licences at your projected headcount, implementation and configuration, integration development, annual price increases, and the cost of adapting your process to the software. Include for custom: build cost, hosting, maintenance at fifteen to twenty percent of build cost per year, and the cost of holding some in-house knowledge.

SaaS is almost always cheaper for the first two years. The crossover typically appears somewhere between year three and year five, and moves earlier as headcount grows.

Questions that decide it quickly

  • Will you need to change the process to fit the product? For a differentiating process, that is disqualifying.
  • How many integrations are needed, and does the product have real APIs?
  • What happens to your data if you leave? Export in a usable format, or a hostage situation?
  • Is per-user pricing going to punish you for growing?
  • Does a viable configure-only option exist - a platform you extend rather than build from zero?

The middle path is often right

Configuring a strong platform - a low-code base, an open-source ERP, a headless commerce engine - and building only the differentiating twenty percent yourself frequently beats both extremes. You avoid rebuilding solved problems while keeping control of what makes you distinctive.

A simple rule

If you cannot explain in one sentence why the off-the-shelf product will not work, you are not ready to commission custom software.
